As far as I remember it was planned to be F2P right from start. "Early Access" often costs money for F2P games too. Saw this happening with other games, which doesn't make this practice less shady, just it's far from being unique to QC.

I missed champion releases which hasn't been one since 2018. Was expecting some more of the Q3 roster.

I don't care if it's free to play or not free to play. I care if the game is good! My biggest gripe with the game are the special hero abilities. If everything was on a more equal playing field, I would find it more enjoyable. Not sure if it would've been more successful though, maybe this multiplayer genre is dying or already dead.

New champions require far more effort than new cosmetics.

Yes and also, back then the game was truly Quake CHAMPIONS. Before the time limit duel update, which watered the game down more to Quake Live-ish.

I have this game on my PC which I play, I also have it on a laptop and I used that account to see how hard it was to get all the characters for free, it was so easy that you would have to be just lazy not get them all free it took 2 weeks and I only logged in, I never even played. If I played I bet in 1 week would had all the characters. You think that is to hard to accomplish. Play harder if you are a fragger, that simple!
